Why the per-unit rate falls as you order more — and where offset takes over

Ask a printer what something costs and you will get a ladder rather than a number: one rate at fifty, a lower one at two hundred, lower again at a thousand. It is easy to read that as a reward for spending more. It is not. The shape of that ladder is arithmetic, and once you can see the arithmetic you can order against it deliberately instead of guessing.
Two things drive it. One is a cost paid once per job however many you print. The other is a cost paid on every single copy. Understanding which is which tells you where your money actually goes, why the savings are biggest at the bottom of the ladder rather than the top, and why somewhere along it the press itself changes. That last part is the difference between digital vs offset printing, and it is the step you can sometimes see in a quote.
Two costs, and only one of them repeats
Making anything print-ready involves work that happens once. The press has to be prepared for your specific job, the colour has to be brought to where it should be, and sheets are run and checked before any of them are good enough to keep. None of that gets easier because you ordered more.
Then there is the cost of each copy: the sheet of paper or the garment, the ink or toner laid onto it, and the finishing that follows. That cost repeats on every unit, and it is much the same for the first as for the thousandth.
The rate you are quoted is those two things added together — the setup divided across however many you ordered, plus the cost of one copy. Every behaviour in the rest of this guide falls out of that one sentence.
- Paid once, whatever the quantity: plate or screen making, press make-ready, colour matching, embroidery digitising, cutting formes and set-up sheets that are run and discarded.
- Paid on every copy: the substrate, ink or toner, any per-impression click charge, lamination and other finishing.
- Paid once but by you, not the printer: preparing artwork, and checking the proof properly before you approve it.
Why the curve is steep at the start and flat at the end
Dividing a fixed cost by a rising quantity does not fall evenly. Going from ten copies to twenty halves the setup carried by each one. Going from twenty to forty halves it again. But going from five hundred to a thousand removes only a sliver, because by then the setup was already spread thin and there is little left to remove.
That is why a print ladder drops sharply across its early rungs and then flattens. The steep part is not generosity and the flat part is not stinginess; both are the same division doing what division does.
The practical consequence is worth sitting with. If you are ordering a small quantity, asking what the next rung up costs is often startling — doubling a small order can cost far less than twice as much, because you are buying more copies but not a second setup. If you are already ordering in thousands, doubling will cost close to double, because you are almost entirely buying materials by then.
- The biggest per-unit saving on any ladder is between its lowest rungs, not its highest.
- Below a printer's minimum, the setup dominates so completely that the rate stops being meaningful — which is why minimums exist at all.
- If your quantity sits just under a rung, price the rung. A larger order can genuinely cost less in total than a smaller one priced off a dearer step.
Digital printing: almost no setup, a nearly flat rate
A digital press builds the image afresh for every sheet from the file, with nothing physical to prepare first. There are no plates to make and no colour to bring up over a run of waste sheets, so the once-per-job cost is small enough to nearly disappear.
That has a clear consequence: the per-unit rate starts low and stays roughly where it is. There is not much setup to spread, so spreading it further changes little. A digital ladder is comparatively flat.
It also means every copy can differ from the last at no extra cost, because each one is imaged separately anyway. Numbered tickets, names on certificates, or ten regional variants of the same flyer are all straightforward.
- Suits short runs, one-offs, reprints of any size, and anything where copies must differ from each other.
- A reprint months later costs what the first run cost, because there was never a setup to reuse or lose.
- The limit is that ordering far more does not buy you a much better rate — the flatness cuts both ways.
Offset printing: heavy setup, and then a very cheap copy
Offset works by transferring ink from a plate, and a plate has to be made for each colour in the job. The press then has to be brought to correct colour, which consumes sheets before it produces good ones. All of that happens before the first keepable copy exists.
Once it is running, though, the machine is fast and the marginal sheet is inexpensive. The cost of copy number nine hundred is very little more than the cost of copy number eight hundred and ninety-nine.
So the offset ladder is the opposite shape to the digital one: it starts high, because that setup is being divided among very few copies, and it keeps falling meaningfully long after a digital ladder has levelled off.
- Suits long runs of identical copies, spot and Pantone colours, a wider range of stocks, and consistency held across a large run.
- Each additional colour is another plate and more make-ready, so colour count raises the setup rather than the per-copy cost.
- A change to the artwork means new plates. Decide the design before you order, not during.
Where the two cross over
Somewhere along the ladder, offset's cheaper copies have made up for its expensive start, and beyond that point it wins. There is no single quantity at which this happens, and anyone who gives you one without asking about your job is guessing.
For straightforward full-colour work on a common stock the crossover often falls somewhere in the hundreds to low thousands of copies. What moves it is predictable: more colours push it higher, because there is more setup to recover. A large sheet that lets many copies be printed together pushes it lower. Heavy finishing can dominate both processes and make the question moot.
You can sometimes see the crossover in a quote. When a ladder drops gently and then takes one unusually large step down at a particular rung, that step is often the job moving onto a different press. It is a good rung to look at closely, because the quantity just below it is being priced on the more expensive process for your volume.
- More colours raises the crossover quantity. A one-colour job reaches it much sooner than a five-colour one.
- Large-format sheets and ganging several jobs together lower it.
- If your artwork changes between runs, the crossover barely matters — repeated setup costs will follow you.
Screen printing and embroidery behave the same way
Decorated clothing is not offset, but its economics are the same story with different names. Screen printing needs a screen prepared for each colour in the design, which is a classic once-per-job cost. Embroidery needs the design digitised into stitch instructions, paid once and reusable on every later order of the same logo.
This is why a t-shirt ladder falls steeply at first, and why the minimum exists. It is also why a second print position — a back print alongside a chest print, say — costs more than people expect. It is not merely extra ink; it is a second setup and a second pass, so it carries both a fixed and a per-unit component of its own.
- Screens are per colour, per position. Simplifying a design to fewer colours cuts setup, not just ink.
- Embroidery digitising is a one-time cost per design. Reordering the same logo does not repeat it.
- Adding a placement is closer to adding a small second job than to adding a detail.
How to buy against a ladder
Once you know the ladder is arithmetic rather than negotiation, a few habits follow naturally, and they are worth more than haggling.
- Ask for the ladder, not the price. A per-unit rate quoted without the quantity it applies to is not a price, and it is the most common way print quotes mislead.
- Price the rung above your number before you commit. It is regularly cheaper in total.
- Consolidate jobs that share a stock and a size, so one make-ready serves several of them.
- Settle the colour count before quoting. On offset and on screen printing it changes the setup, not a line item.
- Reorder identically wherever you can, so a setup already paid for is reused rather than repeated.
- Check what basis two quotes are on before comparing. If one includes tax and the other does not, the cheaper-looking one may not be.
What quantity never makes cheaper
Some costs are indifferent to how many you order. Preparing artwork takes as long for fifty as for five thousand. So does reading the proof, and that is the one worth spending time on: an error you approve is printed faithfully thousands of times over.

Common questions
Is offset always cheaper for a large order?
Usually, but not always. The crossover depends on the number of colours, the sheet size, the stock and the finishing. A heavily finished job can cost much the same either way, and a job that changes between runs keeps paying setup costs that never get spread.
Why did my rate barely improve between two large quantities?
Because by that point the setup was already divided among enough copies to be nearly invisible, and you are paying mostly for materials. The steep part of any ladder is at its lower rungs; the flat part at the top is normal, not a refusal to discount.
Which process will my job actually use?

Does adding a second colour cost more?
